A pilot should end with a clear decision: expand, adjust or stop. Four weeks is long enough to build habits and short enough to keep attention.
Week 1: Set up and baseline
Configure the tool, add a shared prompt library for your chosen use cases, and ask participants to note how long those tasks take today.
Week 2: Guided use
Run a hands-on workshop using the team's own documents. Encourage people to use AI on every task in scope, and collect prompts that work well.
Week 3: Refine
Review what is working and what is not. Improve prompts, drop weak use cases, and add one new one if the team asks for it.
Week 4: Measure and decide
Compare time and quality against the baseline, gather honest feedback, and decide what to roll out more widely. Document the prompts and rules so the next team starts ahead.
